Garage Door S'mores style guide: the painted storybook

The house style, the cast bible and the prompt system that reproduces the look. If this guide and a character's LOCK.md disagree, LOCK.md wins for the face and body; canon/personalities.json wins for voice; the prompt system is in this guide (there is no prompts.json yet).

The style in one sentence

Source: canon/STYLEGUIDE.md

Soft painted children's-book art: gouache and watercolor on warm cream paper, rounded friendly shapes, a thin warm-brown contour line, pink blush on every cheek, a soft shadow ellipse under every standing character, and glowing warm light.

Eight hard rules

  1. Warm paper, never white. Character plates sit on cream paper #FDF0D8 (reference crops measure #FDF5E5 to #FEF0D7). Scenes are warm: night garage, amber light, deep blue-violet sky. No pure white, no cool gray backgrounds.
  2. Soft painted line, never vector. A thin, slightly irregular warm-brown contour (#5C331B to #935E3D), pressure that varies, never a uniform black outline and never a glossy vector finish. Exempt: the flat badge logo, which is flat vector with a heavy #27160E outline by design. (Carrie's official art is glossy vector; she is repainted for the books, see her LOCK.)
  3. Blush on every face. Round, soft pink blush circles on the cheeks of Smorty, the Spring, the firefly and Carrie.
  4. No text in any picture. No words, letters, logos, captions or labels in the art.
  5. Props work like the real object. Hinges are on the hinge side, a spring coils the way a spring coils, a toasting stick goes through the marshmallow. Check at 100%.
  6. Hands are the character's own. Smorty has open stick-hands, the Spring has two-prong hooks, the firefly has thin stick limbs, Carrie has five fingers on each hand. No fused or extra digits.
  7. No real people, no photos. Every person in the art is the cartoon Carrie. Generated pictures never pose as a real employee, customer, place or event.
  8. Fire is for grown-ups. Only Carrie handles the fire, sparks and hot things; the friends sit well back; the pit is ringed with stones. One allowed exception, as in book 1: the Spring stretches one curl long as a toasting stick from a safe distance and Carrie holds only the far end.

Visual anatomy

Source: canon/STYLEGUIDE.md, media/PAGE-ASSETS.json

  • Shapes: rounded rectangles, ovals, soft coils. Nothing sharp except the firefly's antennae tips and the spring's cut end.
  • Texture: visible paper grain and gouache wash edges; color pools slightly at edges; highlights are lifted paint, not white glow filters.
  • Light: one warm key (campfire or garage light, #F6D76B to #F2A866), soft cast shadow on the ground in warm gray-brown, a faint rim of the same warm light on the lit side.
  • Scale (rule for every spread; measured on the lineup): Smorty comes up to about Carrie's lower ribs (about half her height); the Spring comes up to just under Carrie's chin (about three quarters of her height), noticeably taller than Smorty; the firefly is about the size of Smorty's face and floats at about Carrie's waist-to-hip height in flight (measured on the lineup). The big garage door is plain painted scenery behind small Smorty; he is a walking panel character, not the door itself.
  • Resting expression: a small closed or open smile, eyes open, never a scary or sad face.
  • Plates (portraits): one character, three-quarter or front view, cream paper, soft ground shadow, no props except the character's own.

Smorty, a small walking graham-cracker door panel with a toasted marshmallow face and dark hinges on the left edge, seen from the front

Smorty

Source: canon/dossiers/smorty.md, canon/heads/smorty/LOCK.md, canon/personalities.json

One line: a small garage-door panel who is also a s'more: "mostly a s'more."

Look: see canon/heads/smorty/LOCK.md. A graham-cracker panel with a toasted-marshmallow face and dark hinges down the left edge.

Voice: Chris (stock), warm and a little goofy. Signature: "Hi! I'm Smorty. I'm a door. And a s'more. Mostly a s'more!" (canon/audio/smorty-signature.mp3)

Personality: warm, proud, a little goofy. He loves a joke about himself, never takes himself too seriously and is kind to everyone. He is the one who says "let's share."

Wants: everyone at the campfire with a s'more in hand. Worries about: nothing for long; when he is unsure, he makes a joke and the friends laugh with him.

Favorite dessert (approved by Seth, 2026-11-04): a s'more, which he says is mostly him.

Friends: the Spring (she holds him up, and he cheers her bounces), the lantern firefly (he answers her questions kindly), Carrie (she travels along and handles the fire).

Role in the stories (book 1 text approved by Seth, 2026-11-04): the lead. The series is "a story for every dessert," and Smorty is the one who meets each dessert and learns something about it. In book 1 (The Night the Garage Door Made S'mores) he sees the toasted marshmallow and says, "That looks just like me!"

Story hooks (drafts for Seth): a world tour (mochi in Kyoto, alfajores in Buenos Aires, tres leches), each ending in a recipe a kid can make with a grown-up; Smorty meets another dessert and finds out what he and it have in common.

Catchphrase: "I'm a door. And a s'more. Mostly a s'more!"

Never: mean or sarcastic; near the fire without Carrie; a whole garage door (he is a small walking panel).

BodyA small walking graham-cracker garage-door panel, slightly tilted rounded rectangle, graham #D18F56 with warm shadow #935E3D. The lower half is two stacked raised panels: the upper panel carries a row of small dots, the lower panel carries a dark handle slot near its bottom edge.
Top half and faceA toasted marshmallow, soft cream #FFF8EE with a light golden wash #F1BC87 and deeper toast marks #C16E30 / #B45F21 at the corners and edges. The face sits on the marshmallow.
FaceTwo dark brown oval eyes with a small highlight each, two small brown brows, an open happy smile with a pink tongue, soft pink blush circles #F0A59A on both cheeks. Never scary, never sad.
HingesTwo dark brown metal hinges #542816 down the LEFT edge of the panel (screen-left in the front view), one near the top, one near the bottom. Never on the right, never missing, never flipped.
Arms and legsThin chocolate-brown stick arms with open hands, thin stick legs with round brown shoes. The arm on the hinge side tucks behind the panel edge.
OutlineThin, slightly irregular warm-brown contour; never black, never vector.
GroundA soft warm-gray shadow ellipse under the shoes.
ScaleComes up to about Carrie's lower ribs, about half her height (measured on the lineup); he is a small walking panel, not the whole garage door.

Voice: Chris - Charming, Down-to-Earth

The Spring, a big curly gray steel spring with a smiling face on the coils, from the front

The Spring

Source: canon/dossiers/spring.md, canon/heads/spring/LOCK.md, canon/personalities.json

One line: the big curly spring who holds the door up and cannot stop bouncing.

Look: see canon/heads/spring/LOCK.md. Six coils of gray steel, a face on the second and third coils, two-prong hook hands, curled-spiral feet and the cut end of the wire at lower right.

Voice: Laura (stock), bouncy and quick. Signature: "Boing! I'm the Spring! I hold the door up. And I can't stop bouncing!" (canon/audio/spring-signature.mp3)

Personality: bouncy, upbeat, brave, quick to cheer. Big feelings, big bounces, never mean. She says what everyone is thinking, out loud and happily.

Wants: to bounce, and to be useful. Proud of: holding the door up; it is her job and her best joke.

Favorite dessert (approved by Seth, 2026-11-04): churros, because of the swirls.

Friends: Smorty (she bounces for him), the firefly (she cheers when the firefly asks a question), Carrie (in book 1 she stretches one curl long as a toasting stick from a safe distance, and Carrie holds only the far end).

Role in the stories (book 1 text approved by Seth, 2026-11-04): the energy. She pops the stuck door open in book 1 and lends the curl for the marshmallow. Whenever a story needs something to happen, the Spring bounces.

Story hooks (drafts for Seth): the Spring learns that holding something up sometimes means holding still; she tries to bounce over a mountain of whipped cream; she teaches the others a bounce-counting song.

Catchphrase: "Boing! I hold the door up. And I can't stop bouncing!"

Never: unkind; reckless near fire; a thin wire or a flat icon.

BodyA big curly steel coil, six visible coils, gray #94837B with light #CBBBAC and warm copper reflections on the upper edges, dark outline #4C3E3A / #5F5250. The coil is as wide as it is tall, never a thin wire.
FaceOn the second and third coils: two large gray-brown eyes #7F665C with dark pupils and white highlights, small arched brows, a small closed smile, soft pink blush circles #F0A59A. Gray face plate between the coils.
ArmsThin gray arms from about the fifth coil, each ending in a two-prong hook.
Legs and feetTwo thin gray legs from the bottom coil, each ending in a curled-spiral foot.
Loose end and detailsThe cut end of the wire sticks out at lower right of the bottom coil. This is the Spring's mark; never remove it. The canonical also shows a rounded wire end on the top coil at upper right and a small notch on coil three at right: both are part of the design, not defects.
OutlineThin dark warm-gray contour, slightly irregular; never black, never vector.
GroundA soft warm shadow ellipse under the feet.
ScaleComes up to about Carrie's chin, about three quarters of her height (measured on the lineup), noticeably taller than Smorty and much taller than the firefly.

The little lantern firefly from the front, holding her small copper lantern

The lantern firefly

Source: canon/dossiers/firefly.md, canon/heads/firefly/LOCK.md, canon/personalities.json

One line: the small, shy firefly who carries the light and asks the questions.

Look: see canon/heads/firefly/LOCK.md. Small, about the size of Smorty's face; a pink-tan head with curled antennae, a glowing yellow abdomen, translucent wings, and a small copper lantern on the screen-left side of the picture.

Voice: Anne (stock), the smallest and lightest, slowed to 0.8 speed. Signature: "Oh! Hi. I'm the little lantern firefly. What's that smell? Is it chocolate?" (canon/audio/firefly-signature.mp3)

Personality: gentle, curious, a little shy. Her glow brightens when she is happy or curious and dims when she is nervous. She asks the questions a child would ask.

Wants: to know what that smell is. Worries about: being too small to help; the stories always show her that a small light is exactly what the dark needed.

Favorite dessert (approved by Seth, 2026-11-04): anything with chocolate.

Friends: Smorty (kind to her), the Spring (cheers when she asks), Carrie (who comes along, and whose bag she is curious about).

Role in the stories (book 1 text approved by Seth, 2026-11-04): the question-asker and the light. In book 1 she smells chocolate, asks about it, and whispers "It IS chocolate!" when Carrie's bag arrives.

Story hooks (drafts for Seth): she follows a smell across a whole country; she finds the one dessert that glows; she learns a new word in each place the friends visit.

Catchphrase: "What's that smell? Is it chocolate?"

Never: loud or rude; a realistic or scary insect; a lantern with words on it.

Carrie from the front, painted in the storybook style, plain blue polo with no emblem

Carrie

Source: canon/dossiers/carrie.md, canon/heads/carrie/LOCK.md, canon/personalities.json

One line: she travels along with Smorty on every adventure and, in the stories, lights the fire.

Nothing else about her as a person. No invented personality, preferences, history, family or favorite dessert. If a script needs more of her, it asks Seth first. Everything under "Role in the stories" is story fiction, not fact about her.

Look: see canon/heads/carrie/LOCK.md. In the books she is repainted in the painted style with a plain blue polo and no emblem.

Voice: none. The narrator reads her lines in "she said" form. Her real voice is never cloned or imitated, and no stock voice stands in for her.

Role in the stories (story fiction; the book 1 text was approved by Seth, 2026-11-04): the grown-up who comes along. In the story she brings the bag, lights the fire (fire is for grown-ups) and holds only the far end of the Spring's stretched curl with the marshmallow. In book 1: "Carrie, who comes along on every adventure."

Never: a line of her own in a stock voice; any claim about her beyond the sourced facts.

ScaleSmorty comes up to her lower ribs and the Spring to her chin (measured on the lineup).

Voice

Carrie never speaks in her own voice. The narrator reads her lines in 'she said' form. Her real voice is never cloned or imitated, and no stock voice stands in for her.

The Narrator

Source: canon/personalities.json

Reads every story aloud and speaks for Carrie. Warm, patient, a little smiling.

Voice: George - Warm, Captivating Storyteller

How they sound together

Smorty is the middle of the cast (warm male, normal pace), the Spring is the high bright one, the firefly is the smallest and slowest, the narrator is the lowest and calmest. Keep these four apart in pitch and pace; if two ever sound alike, change the delivery tags before changing a voice.

Prompt system

Source: canon/STYLEGUIDE.md

One master template, one fixed style block, one fixed closer, one fixed negative prompt. Never paraphrase the fixed blocks.

Master template

[STYLE BLOCK] [CHARACTER BLOCK] [POSE / SCENE] [LIGHT] [CLOSER]

Style block (fixed)

Soft painted children's picture-book illustration, gouache and watercolor on warm cream paper, rounded friendly shapes, thin irregular warm-brown contour line, visible paper grain, pink blush circles on the cheeks, soft cast shadow on the ground, warm glowing light, gentle and cozy.

Closer (fixed)

No text, no letters, no logo, no watermark, no captions. Cream paper background. Full character visible, nothing cropped.

Closer for scenes (fixed; use instead of the closer above for full scenes and spreads, because the plate closer demands a cream paper background)

No text, no letters, no logo, no watermark, no captions. Full scene visible, every character complete, nothing cropped. Full-bleed to all four edges, no border, no frame, no vignette, no cream margin.

Negative prompt (fixed, always sent where the tool has one)

vector, glossy, 3D render, photo, photorealistic, black outline, neon, glow filter, haze, text, letters, logo, watermark, extra fingers, fused fingers, extra limbs, scary, creepy, sad, white background, gray background, real person

Character blocks (paste after the style block)

Smorty:

Smorty, a small walking character: a graham-cracker garage-door panel body with two stacked raised panels on the lower half (small dots on the upper one, a dark handle slot on the lower one), a toasted golden marshmallow as the top half with a happy face (two dark oval eyes, small brows, an open smile, pink cheeks), two dark brown hinges down the left edge, thin chocolate-brown stick arms with open hands and stick legs with round brown shoes.

The Spring:

The Spring, a big curly gray steel coil spring character with six coils, a face on the second and third coils (large brown eyes with highlights, a small closed smile, pink cheeks), thin gray arms with two-prong hook hands, two legs ending in curled-spiral feet, the cut end of the wire sticking out at lower right.

The lantern firefly:

A small firefly character with a round pink-tan head, two curled antennae, small black dot eyes, a small smile, pink cheeks, a glowing pale-yellow abdomen, translucent gray wings, thin dark-brown limbs, carrying a small copper lantern with a warm glow, held low on the left side of the picture.

Carrie: repaint from her official art, never prompt from words alone: image 1 is canon/img/carrie-official-fullbody-1080.jpg; restyle to the painted look, plain blue polo, no emblem, same hair, face and outfit proportions.

Pose and scene snippets: bouncing, mid-air, curls swinging (Spring); hovering, head tilted, lantern held low (firefly; lantern raised is the NEW front pose, check it against the lock table); standing proudly, one hand raised, big smile (Smorty); crouched at a stone-ringed fire pit, the friends sitting well back (fire scenes).

Tool settings (browser only for Higgsfield and Leonardo): Higgsfield (higgsfield.ai, an unlimited model such as Nano Banana Pro or 2, Seedream, GPT Image 2) or Leonardo (app.leonardo.ai, Nano Banana Pro), always in the signed-in browser, never their API or MCP. OpenRouter image models through its API are also allowed. Aspect 1:1 for plates, 16:9 for spreads and heroes. Record each approved image's tool, model and job id in its LOCK.md. Never upscale.

The set: the garage at night (set lock)

Every spread shares one set unless the story moves: a suburban driveway at night with the garage door plain and painted in the background (never Smorty himself), warm light spilling from inside the garage, a stone-ringed fire pit on the driveway, string lights on the eaves, a deep blue-violet sky full of stars, and a soft amber glow from the fire on everything near it. Spreads from other places (world tour) get their own set lock in this guide before the first spread is made.

Making a spread (paste-ready; found by a fresh-session test, 2026-11-04)

A fresh session built one spread from these docs alone. These blocks close the gaps it hit.

Order: [STYLE BLOCK] [CHARACTER BLOCKS] [SET BLOCK] [SCALE] [POSE / SCENE] [LIGHT] [CLOSER FOR SCENES] [REFERENCE LINE], then the negative prompt.

Set block (fixed, night with a fire): Set: a suburban driveway at night, the garage door plain and painted in the background (never Smorty himself), warm light spilling from inside the garage, a stone-ringed fire pit on the driveway, string lights on the eaves, a deep blue-violet sky full of stars, a soft amber glow from the fire on everything near it.

Set block, no fire (fixed): the same line without the fire pit and its glow, plus No fire. The key light is then the garage opening. Fire scenes keep the fire as the key light; a spread never has both as equal keys.

Scale block (fixed): Scale: Smorty is small; the Spring is noticeably taller than Smorty, about one and a half times his height; Carrie, when present, is about one and a third times the Spring's height (the Spring comes up to her chin). Drop the Carrie clause when she is not in the picture.

Light block (fixed): Light: one warm key (#F6D76B to #F2A866) from the fire, or from the garage opening when there is no fire, and a faint warm rim light on the lit edges of the characters.

Reference line (fixed; number the images to match what you upload): Image N is <character>, <which plate>. once per upload, then Copy the designs exactly. Do not mirror them. For Smorty and the Spring: Image 1 is Smorty (full-source crop), image 2 is the Spring (front plate), image 3 is the Spring (three-quarter plate). Add the firefly and Carrie as the next numbers when they are in the picture. Order the uploads: one image per character first (Smorty, the Spring, the firefly, Carrie), then extra angle plates of the same character. Each character's reference is the crop of its full source named in its LOCK.md (both Smorty's and the Spring's crops are soft or glow-stained); use the web-sized plates in the media folder's web/img/ only until the canon angle plates exist.

Poses that are allowed: Smorty sits with his stick legs out in front and his shoes together, or stands; the Spring sits on her bottom coil with her spiral feet out in front. Snippet: sitting side by side on the driveway, seen from a low three-quarter angle slightly from behind, heads tilted up, faces still visible in three-quarter view. Keep Smorty's hinge edge on his left and the Spring's cut end at lower right, and say in the prompt that the cut end is visible (the cut end of the wire clearly visible at lower right, curling out past the bottom coil). Smorty looking up uses the front plate: tilt the head, do not turn the body, so the hinges stay on his left.

Stars and sky: painted, not photographed. Use stars painted as small soft gouache dabs and a few four-point sparkles, deep blue-violet sky with visible paper grain, no photographic star field. A night sky is the one place the cream paper shows only as grain, not as a border.

Must-show features (add to every spread prompt that has the character): Smorty keeps his open smile and small brows, happy even when he looks up. The Spring's hands are two-prong hooks, never blobs or fists, and her cut end shows at lower right in every pose; check both before sending a spread to the designer. Stars are dabs and sparkles of gouache only: no Milky Way haze, no photographic star field. Two things the model gets wrong without a cue: the Spring's top coil is an open ring, never a solid drum (say the top coil an open ring, you can see through it), and a model told to include cream paper will paint a cream vignette border around a night scene, so use the scene closer (full-bleed to all four edges, no border, no vignette) and leave cream paper out of the prompt for spreads; the paper grain comes from the grain line below.

Paper grain in a full-bleed night scene: add visible paper grain and brush texture over the whole picture, sky and driveway included, no smooth digital gradients. Grain is texture across the image, never a cream border.

Framing: the two friends fill about the lower half of the frame; do not leave half the picture empty sky and driveway unless the story needs it.

Negative prompt on a tool with no negative field (OpenRouter chat image models): append it to the prompt as Avoid all of these: <the fixed negative prompt>. Where the set is a night scene, white background and gray background still apply (they mean empty backdrops, not the sky); the warm window and garage glow are warm glowing light from the style block, not the glow filter it forbids.

Size (measured 2026-11-04): spreads are 2560 x 1440 or larger and are never upscaled. On OpenRouter, google/gemini-3-pro-image-preview with image_config {"aspect_ratio": "16:9", "image_size": "2K"} returns 2752 x 1536 (about $0.14); without image_size it returns 1376 x 768, which is a draft only. 4K returns 5504 x 3072 (about $0.25) and is rarely worth it. The reply is JPEG bytes: save them as .jpg, or convert to PNG before saving as .png.

Recording a spread: save as book<N>/spread-<NN>.png in the media folder, and keep the provenance in a sidecar book<N>/spread-<NN>.prompt.txt: first lines tool:, model:, job id: (or the OpenRouter generation id), then the full prompt text. media/MANIFEST.json is generated by scripts/media_manifest.py (path, size, sha256 only), so never hand-add provenance to it; regenerate it and commit it as docs/MEDIA.md says. The spread's text and art note come from book<N>.md; a new spread starts by writing both there.

Matching the approved look

Start from the approved reference as image 1 (the character crop in the media folder). Name the character block, not a paraphrase. If the render drifts, fix it by editing the approved image, not by re-prompting from scratch.

Derive, don't regenerate

Make a new angle or expression by editing the approved image (image 1 = the approved crop, image 2 = the LOCK table's reference). Never mirror a head or a body: it flips Smorty's hinge side and the Spring's cut end.

Consistency workflow

  1. Read the character's LOCK.md and the approved crop.
  2. Generate in the browser from the character block and the locked reference.
  3. Check at 100% against the do/don't table, hands and hinges first.
  4. Have the designer score it (8/10 or better on design, message and craft).
  5. Add the file to the media folder at its repo path and to media/MANIFEST.json.

Not in this guide yet

No prompts.json, no expression variants, no gallery of on-model images with their exact prompts, and no recorded original prompts for the approved references (the Higgsfield job ids are in the LOCK files; the firefly's is not recorded). Add these as pieces are approved.

Animation and video

Source: docs/PLAYBOOK.md

A narrated clip or book

  1. Write the script in SPEAKER: words form (NARRATOR, SMORTY, SPRING, FIREFLY). Keep each line short; never give Carrie a voice line.
  2. Voice-director marks it: one TTS call per line, [tag] emotion tags, [pause N.Ns] between 0.4 and 1.5 s, page-turn pauses 1.2 to 1.5 s; the words must stay exactly the script's. A flat read is rejected.
  3. Seth OKs the text before any render of a book.
  4. Render with scripts/smores_cast_voice.py render <marked.voice.txt> <out.mp3>; it uses the locked voices, trims each clip's padding so pauses land as marked, assembles and normalizes to about -16 LUFS.
  5. Review: transcribe with faster-whisper, check the words against the script, the gaps against the marks and the pace; the voice-director names lines that read flat. Re-render only those lines.
  6. A person listens before a book is published. Measurements cannot hear emotion.

A scene loop (a hero or a spread that moves)

  1. Start from an approved still (designer 8/10 or better), 16:9.
  2. HEDRA_MODEL=kling-v3 HEDRA_NEGATIVE="camera movement, zoom, pan, morphing, people, text" python3 scripts/hedra_scene_loop.py <still.jpg> <out.mp4> "<prompt>" 8 pro (start frame = end frame so it loops; about 11 cents a second). LTX-2.3 (the default model) keeps a scene steady but will not make a real drip; Kling V3 does.
  3. python3 scripts/smores_loop_finish.py <in.mp4> <out.mp4>: deflicker, cross-fade the wrap, twinkle the bulbs.
  4. Designer review of frames at 100% (the loop point, the drips, any warping), then hand to dev.

The hero and badge motion

Source: CLAUDE.md

The home badge's moving parts (the painted flames' lick, the campfire's glow and embers, the spring's twirl on hover, tap and scroll) are templates/badge-fx.html, laid over the badge by build.py, with site/assets/badge.js and the badge block at the end of site.css. The flames are a cut-out of the badge art, badge-flames.webp, made by scripts/badge_flames.py. Reduced motion hides them all.
